Gas water heater, electric heaters or a boiler? — a quick guide by situation
Three typical situations for international residents weighing a heat pump in Portugal: replacing just the hot water, ditching electric heaters, or swapping out a gas boiler. Each path has a different cost, payback and kind of unit — no names, no cities, just the question "which solution makes sense for me?"
Hot water · Apartment
1–2 bedGas water heater 10+ yrsLowest cost
I have a 12-year-old gas water heater (esquentador) and the monthly bill has shot up — €40–55/month just for hot water. Is it worth switching to a heat pump?
11:23
A hot water heat pump from €1,899 + VAT, depending on the area, fitted in one day. It replaces a gas water heater (esquentador) or an electric cylinder and makes only your hot water (DHW) — no gas work.
It runs at about a quarter of the electricity of an old cylinder, and well under bottled or mains gas. For a typical household that's a saving of €280–420/year, paying back in 4–7 years.

Hot water heat pump from €1,899 + VAT (depending on the area), fitted in 1 day, payback 4–7 years. Certified brands.
Apartment / houseElectric heaters + old ACOne complete fix
I use electric heaters in winter (€110–130/month for 5 months) and have an 11-year-old AC on old R-410A gas. I'd like to replace it all with a single system.
15:47
A reversible air-to-air heat pump from €3,500 + VAT, depending on the area — a complete system fitted. One unit heats in winter, cools in summer and replaces both the electric heaters and the old AC.
COP 4–5 means every 1 kW of electricity gives 4–5 kW of heat. Saving vs electric heaters €420–560/year, payback 6–9 years. No more obsolete R-410A gas, which is getting pricier under the EU F-Gas rules.
15:54
Air-to-air heat pump from €3,500 + VAT, COP 4–5, replaces old AC + heaters. Payback 6–9 years. Certified brands.
We have a house with an old gas boiler, radiators throughout and hot water off the boiler. The mandatory service costs €150/year and gas keeps getting dearer. Can a heat pump replace it all?
10:12
An air-to-water heat pump (7 kW) from €5,999 + VAT, depending on the area, designed for your house. A premium 12 kW + hot water bundle for larger or off-grid homes runs €7,499–11,999 + VAT.
It replaces the boiler for both heating and hot water, keeps your existing radiators, and drops the mandatory annual gas service. Saving vs gas €180–320/year (depends on your tariff), and it works with underfloor heating. Includes the F-Gas charge record and a fatura with your NIF.
10:21
Air-to-water €5,999–8,999 + VAT depending on the area, replaces boiler + hot water, keeps radiators. Certified brands.

A heat pump doesn't make heat — it moves it from the air. That's why it's 3–5× more efficient.
An electric heater turns 1 kW of electricity into 1 kW of heat. A heat pump uses that same 1 kW to move 3 to 5 kW of heat from outside to inside. It's like a fridge in reverse — and that's why the energy bill can be 2 to 3 times lower than with a gas boiler, depending on the type of pump and how much you use today.
⚡
Up to 5× more efficient
The COP (Coefficient of Performance) measures efficiency. A COP of 4 means that for every 1 kW of electricity used, the system delivers 4 kW of heat. Electric heaters are always COP 1.
🌡️
Works even in the cold
Modern heat pumps work efficiently down to -15°C. In mainland Portugal, where temperatures rarely drop below 0°C, efficiency holds up right through the winter.
🔄
Heating and cooling
Reversible systems heat in winter and cool in summer — replacing both the air conditioning and the boiler with a single unit.
💧
Hot water (DHW) included
Air-to-water systems make hot water for the house as well as heating. A hot water heat pump replaces a gas water heater (esquentador) or an electric cylinder using about 70% less energy.

Where we install heat pumps
English-speaking heat-pump technicians across three areas — Greater Lisbon, the Algarve and the Silver Coast.
Yes — English from the first message to the written report. We survey the property, explain the options in plain English, and put the sizing and payback in writing before you commit. You get an official fatura (invoice) with your NIF for NHR or IRS, and our technicians are F-Gas Cat. I certified. We work across Greater Lisbon, the Algarve and the Silver Coast.
Yes — this is the most popular job we do. A hot water heat pump replaces a gas water heater (esquentador), bottled gas or an old electric cylinder, keeping your existing taps and showers. A 200 L unit is from €1,899 + VAT, fitted in one day with no gas work, and in an apartment it usually sits on a private balcony so you rarely need a building (condominium) vote. It runs at about a quarter of the electricity of an old cylinder, and far less than bottled gas.
A 200 L hot water heat pump is from €1,899 + VAT (300 L from €2,299 + VAT for a larger household). On a typical home heating water with an electric cylinder, it does the same job for roughly a quarter of the running cost — about €280–420 a year saved, more against bottled gas. That pays back the €1,899 in about 4–7 years, then it's years of clean saving. It also pairs well with solar panels.
Yes — mainland Portugal is one of the easiest climates in Europe for a heat pump. Lows rarely drop below 0°C, and modern R290/R32 air-to-water units hold their efficiency well right through winter. Real efficiency depends on your emitters: underfloor heating gives the best figures, low-temperature fan-coils are next, and existing radiators still work at a slightly higher water temperature. In every case it takes the damp chill off the whole house far more cheaply than a gas boiler or electric heaters. An air-to-water system replacing a gas boiler is from €5,999 + VAT, depending on the area.
Air-to-air works like an advanced air conditioner — it heats and cools the rooms directly but doesn't make hot water. It's ideal for replacing electric heaters and an old AC with one system, from €3,500 + VAT. Air-to-water makes hot water that runs through your radiators or underfloor heating, and also makes your domestic hot water (DHW), fully replacing a gas or oil boiler. It's more involved and more expensive, but it's the complete solution for a house — from €5,999 + VAT.
For a villa we plan it as an integrated system: an air-to-water heat pump for the heating and hot water, plus a dedicated pool heat pump (from €2,199 + VAT) so each does its job efficiently. A full air-to-water bundle with a hot water tank — for example a premium air-to-water 12 kW — is from about €9,098 + VAT and replaces an old oil or gas system in one go. We size each part honestly, price them separately so you can see the numbers, and put the running cost and payback in writing — no over-selling.
It depends on what you're replacing, and we calculate it on your own bill before you commit. Replacing an electric cylinder or gas water heater with a hot water heat pump (from €1,899 + VAT): about 4–7 years. Replacing electric heaters with a reversible air-to-air system (from €3,500 + VAT): about 6–9 years. Replacing a gas or oil boiler with air-to-water (from €5,999 + VAT): roughly 7–12 years, then 15+ years of clean saving. A pool heat pump for the season pays back in about 4 years. Use the calculator above for your own figures.
Usually yes. Modern air-to-water units run existing radiators well, simply at a slightly higher water temperature. We check each radiator on the survey; most homes need little or no new pipework, and we'd only suggest swapping a couple for low-temperature emitters if the figures call for it. Underfloor heating gives the best efficiency, but radiators are perfectly workable — we put the expected efficiency in writing so there are no surprises.
Very well — it's the ideal pairing for a renovation or an all-electric home. Solar output peaks in the middle of the day, which is exactly when a hot water or pool heat pump can run, so you heat your water and pool largely on your own free electricity. If you already have, or are planning, solar PV, we coordinate the setup and program the controls to use your own production first. We fit solar as a separate service and can quote both together.
We're multi-brand and pick the unit to suit your case across premium air-to-water (15–25 years of life, parts in Portugal for 15+ years), reversible air-to-air and hot water units — all from certified brands. You get a 3-year equipment warranty plus 1 year on our labour — vs the 2-year market standard — and an F-Gas charge record on file for the manufacturer's warranty.
Always. Every job comes with an official fatura (invoice) showing your NIF, which you need for NHR or IRS. Prices on this page are shown + VAT. You also get the written sizing and payback estimate, a 3-year equipment warranty plus 1 year on our labour, and the option of a simple annual service to keep everything running and the warranty valid — €80–120/year.
